State of Hotel AI 2026
Our 2026 report on AI adoption in independent hotels: usage, KPIs (RevPAR, ADR, cost per booking), top use cases and the gap between leaders and laggards.
38%
of independent hotels (25-150 rooms) actively use some form of AI in 2026, up from 11% in 2024.
+22%
average uplift in direct bookings for hotels using AI for marketing + revenue together vs only one of the two.
-31%
average reduction in cost per direct booking for AI-led Google Hotel Ads campaigns.
67%
of hotel directors say their #1 blocker for AI adoption is data fragmentation across PMS, CM and ad platforms.
4-8x
typical ROI on hotel AI software when properly connected to PMS and parity signals.
82%
of independents still rely on spreadsheets for at least one core revenue task.
Adoption: from experiment to operational layer
AI in hotels has shifted from marketing experiments to an operational layer. The leaders we observed in 2025-2026 use AI for daily revenue, parity and campaign decisions, not as a quarterly deck.
KPIs that move with hotel AI
The clearest impact is on cost per direct booking and on RevPAR uplift in shoulder season. Hotels measuring both consistently show the highest renewal of AI tooling.
Top 5 use cases in 2026
1) Cost per direct booking optimization. 2) Rate parity prioritized by margin. 3) Pickup and forecast for shoulder season. 4) Multichannel attribution against PMS data. 5) Conversational interfaces for hotel directors.
The leader-laggard gap
Independents in the top quartile of AI adoption book ~22% more direct revenue per available room than the bottom quartile, with similar room counts and locations.
What's blocking faster adoption
Data fragmentation, fear of replacing the revenue manager (which is not what mature AI does) and unclear ROI in the first 90 days.
Outlook 2026-2027
Vertical hotel AI will absorb pricing intelligence, parity monitoring and ad optimization into a single conversational layer. Generic LLMs will keep their place for content and translations.
